A few slices of bread can make a good hot breakfast without becoming toast again. Bread upma is the answer when you want a pan of savoury bites with browned edges and a little softness inside.
This version uses Tamil Podi near the end. The trick is to cook the tomato before the bread goes in. A wet onion-tomato base can turn those cubes into one soft lump.
Ingredients for 2 servings
Prep: 10 minutes. Cooking: 12 to 15 minutes.
- 6 medium slices bread, about 180 g, cut into 2 cm cubes
- 2 teaspoons oil
- ½ teaspoon mustard seeds
- 8 curry leaves, washed and dried
- 1 small onion, finely chopped
- 1 small firm tomato, about 80 g, finely chopped
- ½ teaspoon grated ginger
- 2 teaspoons Rapidli Tamil Podi, plus more only after tasting
- 1 to 2 tablespoons water, only if needed
- 1 tablespoon chopped coriander
- 1 teaspoon lemon juice, optional
- Salt only if needed
Use bread that has been stored properly and is still safe to eat. “Leftover” is fine. Mouldy bread isn’t rescued by toasting or seasoning.
Cook the base before adding bread
- Dry the surface. If the bread is very soft, toss the cubes in a dry wide pan over medium-low heat for 2 to 3 minutes. They should feel a little firmer, not turn into hard croutons. Transfer to a plate.
- Start the seasoning. Add oil to the pan over medium heat. Add mustard seeds. Once they begin to pop, lower the heat and carefully add the dry curry leaves.
- Soften the onion. Add onion and ginger. Cook for 4 to 5 minutes, stirring, until the onion softens and loses its raw smell.
- Reduce the tomato. Add tomato and cook for 3 to 4 minutes. It should soften without leaving a pool of watery juice in the pan.

Fold, don’t mash
- Add the bread cubes and fold gently through the onion-tomato mixture. Let them sit briefly between turns so some edges touch the pan.
- If the bread feels too dry to pick up the seasoning, sprinkle in 1 tablespoon water around the pan. Fold once. Add the second tablespoon only if the bread still needs it. Don’t pour water into one spot.
- Lower the heat. Sprinkle over the Tamil Podi and fold for about 30 seconds. Add coriander, then turn off the heat.
- Taste a cooked piece. Add a little more podi or salt only if needed. Finish with optional lemon juice and serve straight away.
Why did it turn mushy?
Usually, too much liquid met very soft bread. Next time, reduce the tomato a little longer and skip the added water unless the cubes need it.
Constant stirring can also break the bread down. A broad spatula and a gentle folding motion work better here than vigorous mixing.
Make the seasoning suit the bread
Soft white bread, wholemeal slices and denser bakery loaves soak up different amounts of moisture. Use the recipe as a starting point and watch the pan. The water is optional for a reason.
Podi already contains salt. If you’re unsure how much extra seasoning a dish needs, read our podi and salt guide before reaching for another pinch.
Serve it hot
Bread upma is best eaten as soon as it leaves the pan. A spoonful of plain curd alongside is enough if you want something cool.
For another breakfast built around a finishing sprinkle, try podi poha. Check your bread and podi labels for allergens before serving.
